【摘要】缩短平均住院日是提高医院运行效率的核心指标之一。术前待床日直接影响平均住院日。针对神经外科计划手术完成率低的现状，通过数据统计分析找出主要问题，运用头脑风暴、要因圈选、现场验证确认其根因为手术医生未及时到位，护士缺乏相应培训，麻醉用物准备不足，思维理念更新不及时等。多方拟定对策，从健全制度与流程，加强管理；落实术前访视，完善用物准备；夯实基础，提升护士专业水平；创新思维，强化内涵建设等方面改进。使神经外科计划手术完成率从83.72%提高到96.02%，加快了床位周转效率。

AbstractThe average length of stay is one of the core indicators in hospital. The number of days before surgery will directly affect the average length of stay. In view of the low completion rate of planned surgery in Department of Neurosurgery, the main problems were identified through statistical analysis. The primary causes were identified by brainstorming, circle selection, and field verification methods, which included the delayed surgeon, lack of corresponding training among nurses, the insufficient anesthesia preparation, and the outdated ideas. The countermeasures were formulated for improvement from aspects of improving the system and procedures, strengthening management; strengthening preoperative visit and improving the preparation of materials; constructing solid foundation to upgrade the professionalism of nurses; improving innovation thinking and connotation construction. The completion rate of planned surgery in Department of Neurosurgery was increased from 83.72% to 96.02%, which accelerated the efficiency of bed turnover.
